Your competitors are already shipping with AI.
Every month you wait, the gap gets harder to close. I get engineering teams fully operational on AI-native workflows in weeks — not the months of trial and error you'll spend figuring it out alone.

The Risk
While you're evaluating, your competitors are executing.
Most engineering orgs know they need to adopt AI. But knowing and doing are very different things. Here's what "figuring it out ourselves" actually looks like:
3-6 months of experimentation
Your team tries tools one at a time. Some devs love Copilot. Others use ChatGPT in a browser tab. Nobody has a system. Half a year goes by and you still can't measure the impact.
Talent flight risk
Your best engineers are watching. The ones who've tasted AI-native workflows at other companies don't want to go back. Every month without proper tooling is a retention risk.
Burning budget on the wrong tools
You're paying $20/seat/month for GitHub Copilot but your team uses it like autocomplete. The tools that deliver 10x gains sit unconfigured because nobody has time to figure them out.
Quality and security gaps
AI-generated code ships without proper review guardrails. Tech debt accelerates silently. Your senior engineers are nervous but don't have time to build the safety nets themselves.
The Solution
I close the gap in weeks, not months.
I embed with your engineering team, audit your workflow, and deploy a battle-tested AI stack that your team actually adopts. No slide decks. No "transformation roadmaps." Just working tooling.
Claude Code
Agentic coding that handles multi-file changes, refactors, and feature builds autonomously. The single biggest velocity multiplier available today.
Conductor
Orchestration layer for parallelizing AI agents across your codebase. Multiple tasks running simultaneously with proper guardrails and quality gates.
CodeRabbit
AI-powered code review that catches issues before they merge. Consistent, thorough, and integrated into your existing PR workflow. Your quality safety net.
I'm not a consultant who read a blog post. I'm a practicing CTO who ships production software with these tools every day. I know what works, what breaks, and how to make it stick with real engineering teams.

Get StartedAbout
A CTO who ships with these tools daily.
I'm Wei Sun. I'm CTO at Arcade, where I lead engineering and ship product daily with the same AI-native workflows I help other teams adopt. Before that, I was CTO and then CEO of Upduo, which was acquired by Arcade in 2025. Earlier in my career, I worked on machine learning at Apple.
I studied at MIT and have spent my career at the intersection of engineering leadership and applied AI. When agentic coding tools started getting good, I didn't delegate the evaluation — I rebuilt my own workflows from scratch, found what works, and systematized the results into repeatable playbooks.
Now I help other engineering leaders do the same thing, without the months of trial and error.

The best time to start was last month.
The second best time is now.
A 30-minute call to understand where your team is and what 3x faster would look like. No pitch. No slides. Just a conversation between engineers.
